- “Switched to a competitor” — Ask which competitor and why. This is valuable competitive intelligence. Common drivers: price, specific features, better integrations.
- “Not using it enough” — This signals an engagement or activation problem. These customers may never have experienced your product’s core value.
- “Missing a feature” — The open-text field is essential here. Track requested features in aggregate to inform your roadmap.
- “Bad support experience” — Even a small percentage here is a red flag. Cross-reference with support tickets to identify systemic issues.
Segment your cancellation reasons by plan tier, tenure, and company size. You may find that enterprise customers churn for different reasons than self-serve customers.
Analyzing and Acting on Exit Survey Data
Collecting exit survey data is only valuable if you build a system to analyze and act on it. Here is a practical framework:
Weekly review: Review all exit survey responses at least weekly. Look for emerging patterns, new competitor mentions, or spikes in specific cancellation reasons.
Monthly aggregation: Calculate the percentage breakdown of cancellation reasons each month. Track trends over time. Is “too expensive” growing or shrinking?
Quarterly action plans: Translate the data into concrete initiatives:
- If “missing feature” is the top reason, share the specific requests with your product team
- If “too expensive” dominates, experiment with new pricing tiers or annual discounts
- If “not using enough” is high, invest in onboarding and activation workflows
Share exit survey insights broadly across your organization. Product, marketing, sales, and support teams all benefit from understanding why customers leave. Create a shared dashboard or include key findings in your regular team updates.
Avoiding Bias in Exit Surveys
Exit surveys can produce misleading data if they introduce bias. Here are common pitfalls to avoid:
- Do not guilt-trip: Avoid language like “We are sad to see you go” before the survey. This primes customers to give softer, less honest answers.
- Do not block cancellation: If the survey is required to cancel, customers will rush through it and give low-quality answers. Make the survey optional or keep it extremely brief.
- Do not lead with options: Put your answer choices in a neutral order. Avoid listing “too expensive” first every time, as position bias is real in survey design.
- Do not ignore non-respondents: If only 30% of cancelling customers complete your survey, the 70% who skip may have different reasons. Factor response rate into your analysis.
- Do not combine the survey with a hard sell: If the cancellation flow aggressively pitches discounts and then asks why the customer is leaving, the answers will be distorted.
